Every major shift in how we live, work, and connect can be traced back to a sequence of identifiable stages. The metro systems threading through Indian cities, the UPI payments we make at a roadside tea stall, the way an entire generation learned to video-call grandparents during the pandemic-none of these appeared overnight. Sociologists have long argued that social change follows a recognisable pathway, moving from a single spark of an idea to a transformation that reshapes society itself. Understanding these steps helps us see change not as random chaos but as a structured process with clear stages, each driven by communication and human decision-making.

What do we mean by social change?
Social change refers to significant alterations in the structure, behaviour patterns, values, and institutions of a society over time. It is rarely caused by a single event. Instead, it unfolds through a chain of smaller processes that build on one another. Sociologists studying this chain commonly identify five connected steps: discovery, invention, innovation, diffusion of innovation, and finally social change itself. Each step feeds the next, and the engine driving the whole sequence is communication-how ideas travel from one person to many.
Much of our modern understanding of how new ideas spread comes from the American sociologist Everett M. Rogers, whose framework on the diffusion of innovations remains a foundational lens for analysing social change across fields as varied as agriculture, public health, marketing, and technology.
Step one: discovery
Discovery is the process of learning about or perceiving something that already existed but was previously unknown. The key idea is that the object of discovery was always there-we simply became aware of it. When Galileo turned his telescope toward Saturn in 1610, the planet had existed all along; what changed was human knowledge of it.
Discovery influences change by giving people new information that can alter their viewpoints or their routines. A discovery only becomes a factor in social change when it is shared and put to use. A new mineral deposit, a previously unknown medicinal property of a plant, or a fresh understanding of how a disease spreads-each becomes socially meaningful only once people act on the knowledge.
Discovery versus invention
It helps to separate discovery from the step that often follows it. Discovery reveals something that already exists in nature or reality. Invention, by contrast, combines existing elements into something genuinely new. The two are closely linked because a discovery frequently supplies the raw material that an inventor later assembles into a useful device or practice.
Step two: invention
Invention is the act of combining existing knowledge, materials, or technologies in a new way to create something that did not exist before. Inventions are typically a response to a need or a problem a society faces. The smartphone is a textbook example: it is not a single discovery but a combination of pre-existing technologies-cellular networks, computing power, and touchscreen displays-merged into one device.
Invention rarely happens in isolation. The more inventions a society already possesses, the more new inventions can be built from them. This is why technological progress tends to accelerate: each new tool becomes a building block for the next. The internet, for instance, grew out of the need for better communication and information-sharing, and it in turn became the foundation for countless further inventions.
Step three: innovation
An invention sitting in a laboratory changes nothing. Innovation is the step where an invention is refined, adapted, and shaped into a form that people can actually use in their daily lives. It is the bridge between a clever idea and a practical product or practice. Rogers defined an innovation as any idea, practice, or object that is perceived as new by an individual or group-and importantly, it does not have to be a brand-new invention. Something can be old yet still count as an innovation if the people encountering it see it as new.
Consider mobile payments in India. The underlying technologies existed for years, but the innovation lay in packaging them into a simple, instant, interoperable system that ordinary users could trust. Innovation involves trial, error, and continuous improvement until the new thing fits comfortably into existing routines. An innovation that clashes badly with current habits and techniques struggles to take hold.
Step four: diffusion of innovation
Diffusion is the process by which an innovation spreads through the members of a social system over time. This is where an idea moves from a handful of early users to widespread adoption. Rogers identified four key elements that shape diffusion: the innovation itself, the communication channels used, the passage of time, and the social system in which it spreads.
Diffusion can also occur between societies, not just within one. When one culture borrows a trait, practice, or technology from another, that is diffusion across cultural boundaries-and the more contact two societies have, the more easily ideas pass between them.
Adopter categories
Not everyone embraces a new idea at the same pace. Rogers divided adopters into five categories along a continuum: innovators, who are first and most willing to take risks; early adopters, who often hold respected positions and act as opinion leaders; the early majority, who adopt just before the average member of society; the late majority, who are sceptical and adopt mainly under economic or peer pressure; and finally the laggards, who are last and most cautious. Mapped onto a graph, these categories produce the familiar S-shaped curve of adoption, rising slowly at first, then steeply, before levelling off near saturation.
The Jio example: diffusion at national scale
India offers one of the clearest recent examples of rapid diffusion. Before 2016, only a minority of the population had regular internet access, and mobile data was expensive. The commercial launch of Reliance Jio triggered what is now widely called the Jio Internet Revolution, dramatically reducing the cost of data and bringing affordable connectivity to hundreds of millions of new users, including in rural areas that had previously been left out. Smartphone and internet adoption surged, and India became one of the highest consumers of mobile data per person in the world. This is diffusion in action-an innovation moving from a small base to mass saturation in just a few years.
Step five: social change
The final step is the transformation that follows once an innovation has been widely adopted. Social change is the cumulative effect of diffusion on society’s structures, relationships, and institutions. It often reaches far beyond the original purpose of the innovation.
Returning to the Jio example, affordable data did not just let people browse the web. It reshaped how Indians shop, bank, learn, work, and entertain themselves. Social media platforms became woven into everyday life, digital payments spread to small vendors, and entirely new ways of earning income from home emerged. At the same time, this change brought challenges-concerns around misinformation, privacy, and digital literacy gaps. This illustrates a core sociological insight: culture functions as an integrated whole, so a change in one area sets off changes in many others, both positive and negative.
The role of communication in every step
If there is one thread running through all five steps, it is communication. An innovation has no effect until knowledge of it travels from person to person. Rogers distinguished between two main types of channels, and each plays a different role at different stages.
Mass media versus interpersonal channels
Mass media channels-television, newspapers, radio, and today, the internet-are most powerful at the knowledge stage. They create awareness quickly, reaching large audiences and setting the agenda by making a new idea something people can discuss. When a new government scheme or product launches, mass media is what first puts it on the public’s radar.
Interpersonal channels-direct, two-way conversations between individuals-become crucial at the persuasion stage, when people are deciding whether to actually adopt. Research summarised in Rogers’s work shows that discussions within near-peer networks, that is, talking with someone very similar to yourself, strongly shape adoption decisions. A relative or neighbour vouching for a new app is often more persuasive than any advertisement.
Opinion leaders and interpersonal influence
Within these networks, certain people carry disproportionate weight. Early adopters frequently act as opinion leaders, respected members whose behaviour signals to others that an innovation is worth trying. The notion that media messages often flow through such influential individuals before reaching the wider public has shaped communication theory for decades. In practical terms, this is why word-of-mouth, community demonstrations, and trusted local figures matter so much in spreading change-particularly in diverse societies where a single message rarely fits everyone.
It is worth noting that the modern media environment complicates the neat division between channels. With smartphones in nearly every pocket, mass media and interpersonal communication now blend together, and platforms can influence people at every stage of the adoption process at once.
Why these steps matter
Seeing social change as a sequence of steps gives us a tool for analysis. We can look at any new development-electric vehicles, renewable energy, online education, digital governance-and ask which stage it currently occupies. Is it still being refined and adapted? Is it spreading rapidly, or has it already saturated society and altered how people live? This framework turns the seemingly unpredictable process of change into something we can observe, understand, and even guide.
